Startups put off test management because it sounds like a project. The minimum useful version takes a day. Not a mature process, but a working system: one place for requirements, tests and bugs that everyone on the team can see. This plan assumes a team under ten people, one product and a release coming up. It is paced for an eight-hour working day. AI accelerates speed. Hour 1: Decide What “Tested” Means<\/span><\/b>\u00a0<\/span><\/h2>\n

No tool can decide what matters, so this hour does the most work. Choose one product and the next release as your scope. List the three to five flows that would hurt most if they broke, such as sign-up, payment and your core feature.<\/span>\u00a0<\/span><\/p>\n

Then write two short things. The first is a definition of done for testing, for example: every release-blocking requirement has a passing test, and there are no open critical bugs. The second is your severity vocabulary: Critical, High, Medium and Low, each with a one-line meaning. A bug is much easier to triage when everyone already agrees what “Critical” means.<\/span>\u00a0<\/span><\/p>\n

Hour 2: Create the Workspace<\/span><\/b>\u00a0<\/span><\/h2>\n

Create a team and a project, and invite everyone who touches the product. That includes developers, the product manager and the founder, not only the testers. Do not document the whole product. Capture only the <\/span>requirements<\/span><\/a> for the release in scope, as short user stories with acceptance criteria. Tag each with a business impact of high, medium or low, which tells you later where to be thorough. Group them in folders by feature area.<\/span>\u00a0<\/span><\/p>\n

If you already have a spec or product requirements document, upload it to the knowledge base, which accepts PDFs, Markdown, Notion exports and Confluence pages. Putting the context in one place means the next hire does not have to ask where it lives.<\/span>\u00a0<\/span><\/p>\n

Hours 4 and 5: Write the Critical Test Cases<\/span><\/b>\u00a0<\/span><\/h2>\n

Start with the flows from the first hour and aim for 10 to 30 cases. Test one behaviour per case, write numbered steps and an expected result, set a priority, and link each case to the requirement it covers. If you used a spreadsheet before, a <\/span>consistent test case template<\/span><\/a> makes this quick. Add at least one negative case per flow, such as a wrong password or a failed payment.<\/span>\u00a0<\/span><\/p>\n
